A large consulting firm wins the AI strategy engagement. Twelve weeks of workshops, stakeholder interviews, and framework development. The output is a polished 60-slide roadmap: use case prioritisation, technology architecture, a maturity model, and a recommended vendor shortlist. Leadership presents it to the board. Then nothing happens.

A software vendor offers an AI strategy assessment — sometimes free, sometimes lightly priced as a loss leader. The engagement is structured as independent consulting: discovery sessions, a diagnostic, a findings report.

This is not dishonesty in the crude sense. The vendor genuinely believes their platform is the right answer. A strategy deck is an output. A recommendation with accountability for what happens next is an outcome. What is the deliverable, who owns it after handover, and what does success look like in six months?

If there is no answer, or the answer is “we involve our legal team at the end,” this is a gap. POPIA considerations should shape the AI use case scoping, training data selection, and governance design — not be bolted on after.
7. How do you handle model monitoring and drift after go-live?
If the answer is “that’s a phase two,” ask what phase two costs and who funds it. Models degrade. The question is whether the degradation is visible or invisible.
8. What happens when the AI is wrong?
Not if — when. A well-structured engagement defines this in advance: who is notified, how quickly, what the escalation path is, who can halt the model, what the reversion process is. If these questions are answered vaguely, the governance structure does not exist yet.
9. Can you show governance frameworks you have designed — not just strategy documents?
Governance is operational: escalation paths, monitoring protocols, halt criteria, audit trails, accountability assignments. A slide deck describing governance is not governance. Ask to see something that was implemented and used.
10. What does the organisation need to have in place before this engagement delivers value?
Data quality, internal capability, governance structures, executive sponsorship. If the prerequisites are underestimated, the engagement will either fail or require scope expansion. An honest answer here predicts the engagement’s outcome better than the proposal does.
